The Commoditization Trap: Why 'AI-First' Marketing is Becoming Generic Noise

Every competitor claims to have "the most advanced AI." Every product promises "intelligent automation." Every pitch deck leads with "AI-powered." At this point, the phrase has lost all meaning.

This is what commoditization looks like in real time. And it is happening, specifically, to the brands that thought putting AI at the center of their marketing strategy was enough.

The feature-first fallacy

When a technology becomes widely accessible, the first instinct of marketing teams is to name it. Loudly, repeatedly, and with superlatives. We saw this with "digital transformation," with "Big Data," with "the cloud." AI is following the same arc, only faster.

Fast Company identified this pattern in late 2025: "AI-first" positioning has become so widespread that it is no longer a differentiator, it is table stakes, and increasingly, noise. The piece argued that brands need to move past hype and toward value-driven product marketing. The diagnosis is right. But the cause warrants closer examination.

The problem is not that brands are talking about AI. The problem is that they are talking about capability rather than the outcome. "Our platform uses large language models" tells consumers nothing actionable. "Our platform reduces onboarding time by 60%" does. Feature-centric messaging places the cognitive burden on the buyer: take this technical input, map it to your specific context, calculate the benefit, and decide whether it matters. That is a lot to ask, and consumer behavior research tells us that most buyers will not do it.

What cognitive load theory predicts — and what AI marketing is producing

Cognitive Load Theory, developed by John Sweller in the late 1980s, holds that working memory has a finite capacity. When the information required to make a decision exceeds that capacity, decision quality drops, and buyers do not work harder to understand. They exit. Research on online consumer decision-making confirms the mechanism: information overload reduces both decision quality and consumers' willingness to engage with complex product categories at all.

What I find striking is where the overload is coming from. AI-first messaging is not failing because the decisions are hard. It is failing because of extraneous cognitive load: complexity introduced by how information is presented, not by the inherent difficulty of the choice. When every competitor claims AI superiority using the same technical vocabulary and the same abstract capability statements, the rational consumer response is to treat the entire category as undifferentiated noise and default to price, familiarity, or inertia. The messaging itself is producing the outcome marketers most want to avoid.

The efficiency trap

There is a second layer to this problem, and Newsweek's recent analysis of AI-driven marketing makes it visible. AI optimization tools are extraordinarily good at finding and converting your existing audience. Too good, in one specific sense: as one practitioner noted, "the better AI gets at finding your existing audience, the less reason it has to show your brand to anyone new." AI looks backward to move forward; it amplifies existing signals rather than generating new ones.

This creates a structural tension. A brand can simultaneously improve its conversion rates and shrink its addressable market. It can get better at talking to people already predisposed to listen, while becoming invisible to everyone else. In a maturing market, that is not efficiency. That is a slow exit.

What consumer behavior theory actually prescribes

The standard prescription — be relevant, be clear, be credible — is not wrong. But I think practitioners are drawing the wrong lesson from it, and it is worth being direct about why.

The real problem is not that brands lack clarity. It is that they have substituted technical precision for contextual specificity. Saying "our AI processes ten million data points per second" is precise. It is also meaningless to a buyer who cannot connect that figure to a specific change in their working life. Precision without context is not clarity. It is still noise — just more sophisticated noise.

What consumer behavior research actually demands, and what almost no AI-first brand is delivering, is specificity at the level of consequence: not "what our AI does," but "what is different for you, in your role, next Tuesday." That is hard to generate at scale. Which is exactly the point. If it were easy to automate, it would already be table stakes.

The homogenization problem, again

Many of us will recognize the pattern. When everyone uses the same tools with the same training data and the same objectives, outputs converge. That convergence is not just aesthetic, it is strategic. It produces not just similar-sounding copy, but similar-sounding positioning. Brands that should be differentiated become legible as variants of the same template.

Adweek's 2026 marketing analysis states it plainly: content volume, speed, and variation are becoming close to free, which means "good enough" creative collapses in value. Strategy and differentiation will matter again, precisely because everything that can be automated already has been.

The implication is simple, even if execution is hard

If your marketing leads with what your AI does rather than what your customer gets, you are contributing to the noise you are trying to rise above. The shift is not from AI to no-AI. It is from capability-centered to outcome-centered communication anchored in specific, verifiable claims about what changes for a specific buyer in a specific context.

That requires knowing your customer well enough to make those claims. It requires choosing not to hide behind technical vocabulary when plain language is harder to copy. And it requires accepting that in an environment where everyone can generate fluent, technically impressive content at scale, the differentiated asset is judgment: what to say, to whom, and what to leave out.

The brands that figure this out will not look "less AI." They will look more credible.
